    Not a time-and-materials rate that drifts. Discovery is two weeks, the number lands at the end of it, and that number does not move unless you change scope in writing.

    Big enough that the migration is real work. Small enough that one engineer owning it end-to-end is the right shape.

  • The migration is not the bottleneck

    If the real problem is the application architecture, the team, or the contract with the current vendor, a clean cutover does not solve it. Honest about that before week one.
